Shadow AI Raises Data Security and Governance Risks for Indian Firms

The growing problem of “shadow AI” in Indian companies—employees using generative AI tools without formal approval or oversight from their organizations. Workers may turn to AI for drafting, coding, research, summarization, analysis and other everyday tasks, but this can create security risks when company information is entered into external AI platforms without the knowledge of IT or security teams.

The central concern is loss of control over corporate data. Organizations may not know which AI services employees are using, what information is being submitted, where that information is processed, or how it is stored and retained. Sensitive material such as customer information, internal documents, source code, financial data and confidential business plans can therefore move outside established security and governance systems.

The problem is particularly significant because AI adoption is often moving faster than corporate policies. Simply banning public AI tools may not solve the issue, since employees can continue using them independently to improve productivity. Companies instead need visibility into AI usage, clear rules about what information can be shared, approved AI alternatives, access controls and monitoring mechanisms. Employee training is equally important because many shadow-AI incidents can result from users not understanding the risks associated with uploading confidential information.

The broader lesson is that Indian companies need to move from uncontrolled AI adoption to governed AI adoption. Organizations should maintain an inventory of approved AI tools, classify sensitive data, establish acceptable-use policies, monitor unauthorized services and introduce secure enterprise AI environments where possible. The goal is not to prevent employees from using AI, but to make sure productivity gains do not come at the expense of data privacy, cybersecurity, regulatory compliance and organizational control.
